Your Team Is Reading Your Face Before They Read the News

October 26, 2026•4 min read

"Everybody's a little on edge this week."

Owners say that like it's the weather. It isn't. On a small team, one person sets the mood in the building, usually the person signing the paychecks. If you walk in distracted and anxious, your team will match you by 9:15.

Where this shows up

The military taught me something before I ever ran a business: in a tense situation, people don't follow the plan first. They follow the leader's tone. A calm, clear briefing settles a room faster than any speech. A rushed, vague one spreads anxiety down the line.

I took that into thirty years of being sent in to fix underperforming stores and markets. The struggling locations almost never had a talent problem. They had a manager who brought every outside worry into the morning huddle, and a team that spent the day guessing.

The fix was always the same. Ten minutes at the start of the day. What we did yesterday. What matters today. Who owns what. Then get out of the way.

What the 2026 data confirms

✳️ The NFIB Small Business Optimism Index fell to 97.9 in September, below its 52-year average of 98.0.

✳️ NFIB's Uncertainty Index climbed to 90, against a historical average of 68.

✳️ 20% of owners named inflation as their single biggest problem, up 4 points in a month.

✳️ Retailers plan to hire 325,000 to 375,000 seasonal workers this year (NRF), which means you're competing for the same people in December.

➡️ The takeaway for owners: uncertainty is at a level most of your team has never seen. Your job this week isn't to have all the answers. It's to give them something steady to stand on.

The insight: calm is a system, not a personality trait

1️⃣ People fill silence with the worst story. If you don't say how the business is doing, your team will guess, and they'll guess low. One honest sentence on Monday beats a week of rumors.

2️⃣ A short huddle replaces worry with focus. Three priorities, one owner each. When people know exactly what matters today, they stop reacting to the news and start working the plan.

3️⃣ A fair standard beats a ban. You don't need to forbid election talk. You need one respectful-conversation standard that applies to everyone, said once, calmly, before Election Day.

To Do

✅ Run a 10-minute Monday huddle: last week's wins, this week's 3 priorities, what could get in the way, who owns what

✅ Share a simple standard before Election Day (Nov 3): respect for every view, customer conversations stay off politics, no campaign materials on company property or channels

✅ Map your holiday staffing through December this week

✅ Ask your team now about time off and extra shifts

✅ Give one honest update on how the business is doing by Friday

✅ Plan your own week on Sunday, so you walk in clear

Don't Do

❌ Share your personal politics with your team this week

❌ Let the news become the meeting agenda

❌ Go quiet when people are worried about money

❌ Wait until December to line up seasonal help

❌ Make big decisions on a loud day you could make on a quiet one

❌ Assume "they know we're fine" without saying it

What this looks like as you scale

At Hustler ($100K to $250K), your team might be two people and a VA. The huddle is a five-minute call. Your tone still sets the day.

At Operator ($250K to $500K), you have people managing work. This is where an unspoken worry from the owner turns into missed details on the floor.

At Leader ($500K to $1M), the business runs on a team, not on your tasks. Your job is to set the tone so your managers can run the huddles without you.

At Architect ($1M to $3M) and beyond, your calm becomes culture. Your leaders copy how you show up in a hard week, and their teams copy them.

I wrote in The CEO's Playbook for Scale that leadership is the competency that multiplies every other one. Weeks like this one are where that shows.

Reflective questions

If your team described your mood last Monday in one word, what word would they use?

What's one thing your team is worried about that you could clear up with a single honest sentence this week?
