Cash Flow Command: The Number That Kills More Businesses Than Bad Sales

Edition: July 20, 2026 | Competencies: Financial Acumen · Operational Excellence

You can be profitable on paper and broke in the bank. Both at the same time.

I've sat across from owners with strong P&Ls and empty checking accounts. Profit is an opinion. Cash is a fact.

Cash flow just passed inflation as the #1 operational challenge owners report. 82% of small business failures trace back to cash flow, not profitability. Owners win on the income statement and lose in the bank.

Creator to Hustler ($0–$250K): every dollar in feels like relief. You track a balance, not a cycle. Revenue grows faster than your ability to collect it.

Operator to Leader ($250K–$1M): payroll gets tight right when sales look best. You hire a bookkeeper. You still don't have a forecast.

Architect ($1M–$3M): the number finally forces the conversation. Vendor terms, customer terms, and the gap between them decide whether you sleep at night.

I learned this scaling a trucking company to $6M and 27 trucks in under a year. Freight brokers paid on their own schedule. Fuel and payroll didn't wait. Growth without a cash plan nearly buried a profitable business.

Most coaching clients have never seen their own cash cycle on one page. Here's the first-90-day diagnostic I run with every new owner:

1️⃣ Map Days Sales Outstanding. How long from invoice to cash in hand?
2️⃣ Map Days Inventory Outstanding. How long does cash sit on a shelf?
3️⃣ Map Days Payable Outstanding. How long before you pay vendors?
4️⃣ DSO plus DIO, minus DPO. That's your cash conversion cycle in days.
5️⃣ Multiply that by daily cash outflow. That's the cash you need on hand.

✅ Do:
1️⃣ Build a 13-week cash flow forecast, not just a P&L
2️⃣ Negotiate vendor terms before you need the room
3️⃣ Bill faster and collect harder than feels comfortable

❌ Don't:
1️⃣ Confuse a profitable month with a healthy business
2️⃣ Let "we're growing" excuse a shrinking bank balance
3️⃣ Wait for a payroll scare to build your first forecast

✳️ Coaches: run this diagnostic in your first 90 days with every client. Most owners have never seen this number. Showing it builds more trust than any pitch you'll give.

➡️ Bad sales kill businesses slowly. Bad cash flow kills them fast, often right after the best quarter they've ever had.

What's your cash conversion cycle right now? If you don't know, that's the answer.
